AI pilot success criteria define the business task, acceptable output, review effort, and conditions for stopping a trial. Write them before testing tools so impressive demonstrations do not substitute for reliable operating results.
Download the editable CSV worksheet. Open it in your spreadsheet application, keep the instructions, and complete the blank entry, owner, due date, and evidence columns. This is a blank planning tool; the example below is illustrative.
When to use this worksheet
Use it with the manager who owns this workflow and one person who performs the work. Bring a recent completed case and a recent exception. Compare the worksheet with those records before adopting it as a team standard. If an existing system already stores these details, use its fields rather than maintaining two competing records.
Template fields and completion checklist
| Field | What to record |
|---|---|
| Bounded task | Specify the input, output, user, and workflow boundary. |
| Baseline | Measure current completion time, error rate, and review effort. |
| Test cases | Include ordinary, difficult, incomplete, and prohibited inputs. |
| Acceptance criteria | Define quality requirements and human approval points. |
| Data controls | Document approved information, access, retention, and vendor review. |
| Rollout decision | Choose expand, revise, or stop using recorded evidence. |
How to put the process into practice
Choose a repetitive task with observable outputs and a reversible failure mode. Avoid starting with autonomous high-impact customer or financial decisions.
Have a qualified reviewer score a fixed set of representative examples. Include verification time in the comparison with the existing workflow.
Pilot with a small group, log failures, and test whether a fallback works. Expand only after the team can explain both the benefit and the remaining limitations.
Worked example
Illustrative example: an AI tool drafts internal meeting summaries. The pilot checks whether decisions, owners, and due dates match the transcript, and whether unsupported statements appear. If drafting saves ten minutes but verification takes fifteen, the pilot has not demonstrated a time saving even when the prose looks polished.
Common mistake to avoid
A single accuracy percentage can conceal a serious failure type. Track fabricated commitments and missing actions separately from cosmetic wording issues.
What to measure after implementation
Compare total task time including review, correction rates by severity, user adoption, and fallback frequency. Record results as pilot observations rather than promises of future performance.
Review the first completed worksheet
Before expanding this process, have the responsible manager check one completed record against the original evidence. Confirm that another team member can understand the next action without asking the author to explain it. Record any missing information as a revision to the worksheet. Choose a review date based on how often the workflow runs; a weekly process gives feedback sooner than a quarterly one.
