How We Work
Five phases, roughly 90 days to six months. The engagement ends when your team runs the systems without us in the room.
Implementation Is the Product
Most consulting engagements end at the recommendation. Ours starts there. The assessment and the design matter, but they are inputs. What you are actually buying is a team that sits in the room while the systems get adopted and fixes what does not survive contact with reality.
Consult
60–90 minutesWe talk through your business: what is working, what keeps breaking, and what you want the next twelve months to look like. No deck, no pitch. At the end of it you get an honest read on whether we are the right partner, including when the answer is no.
What you get
- What is actually constraining growth right now
- Whether the problem is structural or situational
- A clear yes or no on fit
Structured Assessment
2–3 weeksWe map how work really moves through your business, not how the org chart says it should. That means walking real jobs end to end, interviewing the people doing the work, and looking at the numbers you already have. The output is a written picture of your current state and the few constraints that matter most.
What you get
- A process map built from observation, not assumption
- Baseline metrics we will measure against
- A prioritized list of the highest-leverage changes
Design
1–2 weeksWe design the systems with your leadership team rather than for them. Cadence, scorecards, ownership, and documented workflows get built to fit how your business actually operates. Anything too complicated to run without us is the wrong design.
What you get
- Meeting rhythm and agendas
- Scorecards with owners for each measure
- SOPs written where the work happens
Implementation
8–16 weeksThis is the part most firms skip. We sit in the meetings, run the first cycles alongside your team, and fix what does not survive contact with reality. Systems get adjusted while people are learning them, which is the only window where adjustment is cheap.
What you get
- Weekly working sessions with your team
- Live adjustment as the systems meet reality
- Adoption measured, not assumed
Handover & Advisory
Ongoing, optionalThe engagement ends when your team runs the cadence without us in the room. Many clients continue with monthly advisory to keep the systems evolving as the business changes, but that is a choice rather than a requirement.
What you get
- Your team running the cadence independently
- Documented systems that survive turnover
- Optional monthly advisory
Being Clear About the Boundaries
Hand you a binder
A report you have to implement alone is the failure mode we exist to avoid. If we are not in the room for implementation, the engagement has not started.
Replace your team
We build on the people you already have. If the honest answer is that a seat is wrong, we will say so, but our default is that the systems are the problem.
Take work that will not succeed
If the leadership team is not going to show up weekly, the engagement will fail regardless of the design. We would rather tell you that during the consult.

Process FAQs
Most engagements run between 90 days and six months end to end. The assessment and design phases are short; implementation is where the time goes, because adoption cannot be rushed without losing it.
Access and attendance. We need to talk to the people doing the work, not just leadership, and we need the leadership team in the weekly sessions. Engagements fail when the owner delegates the implementation and stops showing up.
Both. The assessment usually benefits from on-site time, and implementation works well in a hybrid rhythm. Our virtual process is structured to be as effective as in-person work, which is how we serve clients nationwide from Pittsburgh.
We tell you. The weekly measurement exists precisely so that a system that is not being adopted becomes visible in week three rather than month five. Then we change the design, because the design was wrong.
Yes. There is no cost and no obligation. It exists so both sides can decide whether the work makes sense.
Pricing depends on scope and business size, and we offer both project-based and retainer arrangements. We discuss it after the consult, once we both know what the work actually involves. Call (412) 387-7656 to start.
